The Situation

A fast-growing FinTech startup processing $47M in monthly transaction volume was running on a patchwork of 12 disconnected systems held together by spreadsheets and manual effort. Compliance checks were manual, report generation took 2 days per cycle, and client onboarding required 8 separate data entry steps across different platforms — each one a potential point of failure.

The operations team had ballooned to 14 people just to keep up. The CEO calculated they were spending $420K/year on manual operational labor — work that software could do. Worse, manual data entry errors ran at 3.2%, triggering compliance audit findings and frustrating clients who had to resubmit information multiple times. The company was growing revenue but shrinking margins.

The core problem: The company couldn't scale without either doubling headcount or fundamentally rethinking their operational architecture. Margins were eroding as revenue grew.

What Was Built

An end-to-end workflow automation layer connecting all 12 systems into a single unified operational backbone:

  • Unified Orchestration Layer — A custom automation engine that connects all 12 systems via API, acting as the single source of truth for every operation. No more switching between platforms.
  • Automated Compliance Pipeline — Real-time compliance checks against regulatory rules. Every transaction is screened automatically. Exceptions are flagged and escalated with full audit trail. Audit-ready reports generated on demand.
  • Client Onboarding Automation — From application submission to account activation in under 2 hours (was 3-5 days). Includes automated KYC/AML checks, document verification via OCR, and account provisioning across all systems.
  • Reporting & Analytics Engine — Reports that previously took 2 days of manual work now generate in 2 hours with live, always-current data. Designed for internal teams, investors, and regulators.

How It Was Implemented

Delivered in 10 weeks across 4 phases:

Week 1-3

Systems Audit & Architecture Design

Mapped all 12 systems — their data schemas, API capabilities, authentication methods, and integration points. Documented 47 distinct manual processes with time-per-task measurements. Designed the unified automation architecture in collaboration with the CTO and operations lead.

Week 4-6

Integration & Pipeline Build

Built API connectors for all 12 systems (9 had existing APIs, 3 required custom middleware). Built the compliance checking engine with regulatory rules codified into automated checks. Set up the event-driven orchestration layer using Apache Airflow.

Week 7-8

Workflow Automation & Validation

Built and tested automated workflows for client onboarding, compliance checks, report generation, and data reconciliation. Ran all automated workflows in parallel with manual processes for 2 weeks to validate 100% accuracy before cutting over.

Week 9-10

Deployment & Team Handover

Phased rollout: reporting automation first (lowest risk), then compliance pipeline, then client onboarding. Trained the operations team on exception handling and monitoring. Delivered full documentation and a 2-week shadowing period for internal maintenance handover.
